Two pieces of arithmetic that make step 2's three numbers more useful. The classical PERT combination of best (a), most likely (m) and worst (b) is an expected value of (a + 4m + b)/6 with a standard deviation of (b − a)/6, which turns three guesses into a mean and a spread that can be added across items: the mean of a sum is the sum of the means, and the variance of a sum of independent items is the sum of their variances, so a project's worst case lies far below the sum of the items' worst cases and its expected value above the sum of their most-likely values. Ten items each estimated at 3/5/10 days have an expected total of 55 days with a standard deviation of about 3.7 days (arithmetic), where 'sum of worst cases' says 100 and 'sum of likely' says 50. Where items share an unknown (one dependency decides several of them) the variances do not simply add, and a small Monte Carlo over the shared unknowns is the honest tool. Step 3's confidence sentence can then be read off the combined distribution instead of being asserted.
