Separate permanently failing jobs from transient retries, preserve safe diagnostics and make replay an explicit controlled operation.

Failure classification

Track attempt count and a stable error category. Retry temporary dependency failures within a deadline. A job with an unsupported schema or deterministic invalid input should not consume infinite retries. Classify it for repair or quarantine.

Dead-letter record

Keep the original job identifier, schema version, failure category, attempts and a safe payload reference. Apply access and retention controls appropriate to that reference. Avoid copying secrets into exception text or repeatedly duplicating a sensitive payload.

Replay procedure

Identify the defect and the version that fixes it. Preview the exact replay set, cap its rate, and retain the original idempotency identity when appropriate. Record the replay outcome separately from the original failure so operators can see whether the repair worked.

Acceptance fixture

Feed one invalid job between two valid jobs. The valid jobs should finish while the invalid one reaches the configured terminal state. Replaying it without a repair should not create a tight loop. This original queue policy needs adaptation to the broker's acknowledgement and retention semantics; dead-lettering is a diagnostic handoff, not resolution of the underlying failure.
