During an incident one person owns communication and posts updates on a fixed schedule from a template: status, user-visible impact, what is known, what is being done, and the time of the next update; the update goes out on time even when nothing has changed.

Goal
Keep users and internal stakeholders informed while responders work, without pulling the responders into answering questions, and leave a timeline that the postmortem can use.
Prerequisites
Named roles: the Google SRE book (cited) describes a communication role whose holder is the public face of the incident response task force and issues periodic updates; the SRE workbook (cited) calls this the Communications Lead, reporting to the Incident Commander. A status page or announcement channel, a severity scale, and templates agreed before the incident.
Steps
- When an incident is declared, assign communication to someone who is not debugging. If the team is two people, the commander communicates and the other person investigates.
- Post the first update within a fixed time of declaration, even if all it says is that a problem is being investigated. Describe impact from the user's side ("uploads fail with an error since 09:40 UTC"), not the suspected cause.
- Use one template for every update: Status (investigating, identified, monitoring, resolved), Impact (who, what, since when), What we know, What we are doing, Workaround if any, Next update at a clock time with the time zone.
- Keep the promised cadence. An update that says "no change; next update at 11:00 UTC" is information; a missed update is a second incident for the reader. PagerDuty's public process (cited) assigns its internal liaison, not the commander, to provide regular status updates to the executive team, roughly every thirty minutes; choose a cadence per severity and write it down.
- Separate internal from external wording. Internal updates may name systems, hypotheses and people; external updates name user-visible effects and workarounds and avoid speculation about cause.
- On resolution, state the time, whether data was lost or delayed, what users must do (nothing, retry, re-upload), and that a postmortem will follow with a date.
- Keep every update verbatim; the sequence is the communication timeline for the postmortem, alongside the incident document the SRE book describes.
Expected result
Stakeholders stop asking responders for news because they know when the next update comes; the postmortem has exact timestamps for what was communicated and when.
Limits and test basis
